I tested PostHog as the third product-analytics platform comparison after Amplitude (S152) and Mixpanel (S158), running it as the all-in-one alternative on a workspace with 60 days of event history, 8k monthly active users, and instrumented session replay across web. The cohort I had in mind was engineering-led product teams wanting open-source-friendly product analytics with session replay plus feature flags plus surveys bundled, distinct from Amplitude (deepest funnel/retention surface) and Mixpanel (mobile-first event tracking with cleanest interactive UX).

The all-in-one bundling is the actual product. Where Amplitude plus LaunchDarkly plus Hotjar plus a survey tool would each cost separately and require 4 integrations, PostHog ships them in one platform sharing the same user-identity layer. Session replay was the single most valuable feature in real use: watching a confused user navigate the signup flow gave qualitative depth that no funnel chart ever could, and the integration with the funnel data let me click from a drop-off step directly into 5 representative session replays of users who dropped there. The self-hosted option is genuinely viable (we run it briefly on staging) which is the open-source escape hatch nobody else in this category provides.

What broke me was the analytics-depth gap and the complexity tax of bundling. The funnel and retention analyses are functional but lack the polish of Amplitude on advanced workflows like cohort definitions with multi-step prerequisites, and the experimentation surface lags both Statsig and LaunchDarkly. Session replay storage costs ramp aggressively past 10k MAU and the configuration knobs to control cost (sampling rate, replay retention, event capture filters) require careful tuning. The bundling means each of the 4 product surfaces (analytics, replay, flags, surveys) gets less product investment than a focused competitor would deliver, which shows up as subtly less polished UX on each surface.

PostHog is the right pick for engineering-led teams that value session replay alongside product analytics, want feature flags plus surveys bundled, and have a strong preference for open-source-friendly tooling. Skip it if you need the deepest possible funnel and retention analysis (Amplitude is more mature there), if mobile-first event tracking is your primary use case (Mixpanel SDK is more polished), or if you can afford to run dedicated best-in-class tools per category (the bundle compromise erodes once budget allows specialization).
